Donor Management Entry 41

Can HubSpot create and track onboarding or fulfillment projects after a nonprofit deal closes?

Yes. HubSpot Projects can turn a closed-won commitment into a structured, connected post-close process. Your team can manage sponsor fulfillment, member onboarding, donor stewardship, matching gifts, and other repeatable work without stretching the revenue pipeline beyond its purpose.

The work often begins when the deal closes

A sponsor may need to provide a logo, approve event materials, submit guest names, and receive promised benefits. A major donor may need an acknowledgement, tax receipt, recognition preferences, stewardship plan, and impact updates. A top-tier member may need welcome materials, benefit setup, and introductions.

Instead of adding delivery stages to the deal pipeline, your organization can keep the deal focused on securing the commitment and use an associated project to manage what happens next.

Use the Projects object to organize CRM-connected work

HubSpot Projects is a CRM object designed to organize and track work. A project can be associated with Deals, Contacts, Companies, Tasks, and other supported records.

  • Owners and accountability
  • Pipelines and stages
  • Statuses
  • Start and due dates
  • Custom properties
  • Associated tasks
  • Notifications
  • Saved views
  • Reports
  • Workflow enrollment
  • Connected CRM records
  • Color-coded tags on eligible plans

A Super Admin must activate Projects in the HubSpot data model. The underlying object is available across HubSpot plans, although particular automation, reporting, rules, tags, seats, and beta features may have additional requirements.

Give every record one clear job

Record Primary purpose
Deal Secure the donation, grant, membership, sponsorship, or other commitment.
Project Complete the onboarding, fulfillment, administration, or stewardship work that follows.
Task Assign one specific action to a person with a deadline.
Contact Represent the individual involved.
Company Represent the sponsor, employer, foundation, or other organization.
Contract Preserve the accepted revenue commitment.
Payment Record the money received.

This separation keeps the deal pipeline clean. "Collect sponsor logo" and "Send welcome packet" are delivery tasks, not revenue stages.

A practical closed-won handoff

  1. Cultivate the revenue opportunity through its Deal pipeline.
  2. Confirm the commitment and move the Deal to closed won.
  3. Create a Project and associate it with the Deal.
  4. Assign responsibilities through Tasks.
  5. Move the Project through its fulfillment stages.
  6. Review status, overdue work, and delays.
  7. Mark the Project complete when the agreed work is finished.
  8. Continue stewardship, renewal, or future cultivation through the appropriate CRM process.

With an eligible Professional or Enterprise subscription, a deal-based workflow can create the associated project automatically when the Deal reaches closed won. Your team must still decide which values transfer, which records are associated, who owns the work, and what completion means.

Example: event sponsor onboarding and fulfillment

A gala sponsorship can trigger a Sponsor Fulfillment project with stages such as Handoff Required, Sponsor Kickoff, Assets Being Collected, Benefits in Progress, Event Ready, Post-Event Fulfillment, Complete, On Hold, and Cancelled.

  • Confirm the package
  • Introduce the event contact
  • Collect the company logo
  • Verify logo specifications
  • Collect guest names
  • Confirm accessibility needs
  • Add event signage
  • Add website recognition
  • Schedule social recognition
  • Deliver tickets or instructions
  • Verify promised benefits
  • Schedule renewal outreach

The project remains connected to the original Deal, Company, and Contact, so staff can move from the constituent relationship to the revenue opportunity and fulfillment work without searching across disconnected systems.

Standardize member onboarding and major-donor stewardship

A top-tier membership project might manage the welcome, recognition preferences, membership dates, portal access, materials, staff introduction, orientation, interests, active benefits, and first stewardship check-in. The structure creates a consistent experience when several people or departments share responsibility.

A significant gift may trigger a stewardship project to verify the gift and designation, confirm acknowledgement and recognition requirements, issue the appropriate receipt, notify program leadership, develop the stewardship plan, arrange outreach, and schedule impact reporting.

The project should have a defined completion point. Routine ongoing cultivation belongs on the donor's CRM record, in tasks and journeys, and in future Deals rather than in a project that remains open forever.

Coordinate corporate matching-gift follow-up

A matching gift can involve the donor, employer, matching platform, finance, and development teams. A project can help staff confirm the original gift, identify the employer, verify eligibility, submit documentation, monitor review, confirm the matched payment, connect the donor and company, send acknowledgement, and update recognition information.

The project manages the process around obtaining and recognizing the match. It does not replace the underlying donation and payment records.

Sensitive process

Handle planned gifts and bequests with care

A documented planned-giving intention may require confirmation, document review, recognition preferences, legacy-society enrollment, stewardship planning, and periodic follow-up. When a bequest becomes payable, a separate estate-administration project can track representatives, documentation, restrictions, counsel, distributions, acknowledgements, and closure.

Use appropriate permissions for legal documents, estate details, and sensitive family information. Qualified counsel should guide the process, and staff should avoid describing the administration of a deceased donor's bequest as "onboarding."

Let stages show progress and tasks show actions

Project stage What it means
Handoff Required The commitment closed and responsibility must transfer.
Planning Scope, owners, dates, and requirements are being confirmed.
In Progress Fulfillment work is underway.
Waiting on Constituent Progress depends on the donor, member, or sponsor.
Internal Review Work awaits approval or quality control.
Ready to Complete Required steps are finished and final confirmation is pending.
Complete The agreed onboarding or fulfillment work is finished.
On Hold or Cancelled The work is paused or will not be completed.

Pipeline stages should represent meaningful phases, not every small action. Tasks carry the title, owner, priority, due date, reminder, notes, queue, and associated records for individual actions.

Eligible Professional or Enterprise subscriptions can use pipeline rules. Subtasks and some Gantt functionality may be beta features, so confirm availability and behavior before making them essential to the process.

Find the work that is stuck

  • Open onboarding projects
  • Open onboarding projects
  • Project workload by owner
  • Overdue tasks
  • Average onboarding time
  • Longest stage delays
  • Internal-review bottlenecks
  • Missing sponsor assets
  • Late acknowledgements
  • Projects without a next task
  • Closed Deals without Projects
  • Cumulative time by stage

HubSpot supports reporting on project status, ownership, and time in stages. Custom reports can also use Projects as the primary data source and Tasks as a secondary source. Custom reporting availability depends on the organization's subscription.

Know when HubSpot Projects is a good fit

Projects can work well when a repeatable process begins with a CRM event, has a manageable number of stages, needs owners and due dates, should remain connected to constituent records, and requires basic progress or bottleneck reporting.

  • Sponsor onboarding
  • Sponsor-benefit fulfillment
  • Major-donor stewardship setup
  • Top-tier member onboarding
  • Matching-gift follow-up
  • Grant-award setup
  • Bequest administration
  • Partnership launch
  • Naming-rights fulfillment
  • Event exhibitor onboarding

Use a dedicated platform when the work is truly complex

A separate project-management system may still be appropriate for complex dependencies, capacity planning, time tracking, billing, sophisticated budgets, external collaborators, advanced proofing, document version control, agile sprints, portfolio planning, workload balancing, contractor access, or cross-project dependencies.

A 12-step sponsor onboarding process may fit comfortably in HubSpot. A year-long capital project with architects, contractors, budgets, approvals, and hundreds of dependencies probably will not.

Keep the post-close architecture practical

Component Purpose
Closed-won Deal Confirms that the revenue opportunity has been secured.
Associated Project Tracks onboarding, administration, fulfillment, or stewardship.
Project pipeline Shows the overall phase of delivery.
Project owner Maintains accountability for the complete process.
Associated Tasks Assign specific actions and deadlines.
Contact and Company Preserve constituent and organizational context.
Quote or Contract Shows what was promised.
Invoice and Payment Shows what was billed and received.
Reports Reveal volume, delays, ownership, and bottlenecks.

Activating Projects alone will not define stages, generate tasks, establish ownership, or determine completion. A focused design may need only one Project record, one owner, six or seven meaningful stages, standard tasks, clear due dates, a delayed status, and a management dashboard.

The takeaway

HubSpot Projects can turn closed-won Deals into clear, manageable post-close processes. Your team can track sponsor onboarding, member setup, major-donor stewardship, corporate matching gifts, bequest administration, and other repeatable work without automatically adding another platform.

The value comes from connecting each Project to the right Deal and constituent records, assigning the right Tasks, defining completion, and reporting on where work slows down.
